Hotel brand strategy and messaging development for Zafiro Hotels

The challenge

As a premier family-led hospitality group in the Balearics, Zafiro Hotels faced a classic portfolio dilemma. While its flagship Palace Collection successfully captured the peak of five-star luxury, its highly profitable four-star properties and its newly restored Zafiro Boutique Collection were structurally overshadowed. The existing digital footprint was functional, but it suffered from category-wide perception constraints. 


The four-star resorts risked falling into the industry's mass-market trap, while the intimate Boutique retreats, comprising a 16th-century rural estate and a 19th-century village manor, lacked the deep, emotionally resonant storytelling needed to communicate their unique soul. Zafiro approached our hospitality marketing agency to structurally decouple these collections, craft distinctive sub-brand architectures, and elevate their positioning for a global luxury audience.


Our strategic approach

Working closely with the corporate leadership, Peregryn executed a full-scale digital and narrative evolution focused on establishing clear market authority for each collection:


Following a market analysis looking at Zafiro’s closest competitors in the four-star segment, we worked to create an emotional message that would resonate with the target audience. We repositioned the four-star properties as a premium landmark of unpretentious sophistication, turning the traditional four-star quality lottery into a guaranteed holiday win driven by family-led accountability.


To fully protect the prestige of Zafiro’s five-star Palace resorts, we re-architected the product messaging. Rather than using five-star comparisons as a crutch, we focused on architectural wow factors and pioneering spaces, celebrating their signature swim-up suites and rooftop penthouses as category-defining design choices.


For the Boutique Collection, we transitioned from basic agritourism asset descriptions to an intimate, narrative-driven personal invitation from the founders, Maria and Antonia Plomer. We brought the properties' living history to life by highlighting authentic domestic rituals, historical artefacts that tell the story of rural life in Mallorca and hyper-local community partnerships.


Finally, we worked to ensure that the three elements of this family brand would work together while remaining sufficiently independent to offer guests a unique experience. The idea was for each thread to add to the overall tapestry of Zafiro Hotels. As part of this rebranding project, we also supplied story angles for the marketing team to help support their efforts in developing ideas for the press and public -  these ideas were used as a basis fro email campaigns, press releases and social media. 


The result

The project resulted in a highly cohesive, authoritative portfolio rebrand that gives each tier a powerful room to breathe. By replacing rigid corporate templates with a nuanced, research-led tone of voice, we successfully turned interested browsers into loyal guests. 


Zafiro's four-star properties now own a distinctive, zero-compromise space as premium landmarks, while the Boutique Collection stands out as an evocative benchmark for slow, restorative travel.
